Staged Boiler Replacement
What it cost a Mesa retirement community to finally replace aging boilers after years of patch repairs
The Problem
This community’s hot water is supplied by a pair of central boilers working as a redundant system — if one goes down, the other is supposed to carry the load. Starting in 2017, that pair needed attention again and again: ignition failures, corroded sensors, control board replacements, a pump motor grinding itself apart. Each visit fixed the immediate problem. None of them addressed why the same equipment kept failing.
By 2020, a technician performing routine maintenance found something more serious: pinhole leaks forming inside both boilers’ heat exchangers. The equipment was cleaned and coaxed back into service rather than replaced, with the tech’s notes at the time flagging that a real failure was only a matter of time. The community kept patching the system for two more years after that warning.
Over that five-and-a-half-year stretch, the property spent roughly $107,700 keeping this aging pair running — including a single year, 2020, that alone accounted for about half of it, once both units’ heat exchangers were found to be failing.

The Solution
In early 2023, the community moved to a full replacement rather than another round of repairs. Because the boilers work as a redundant pair, the project was staged deliberately so the community was never left without hot water entirely:
- The left-side boiler was replaced first, while the right side continued running
- The aging boiler-to-storage-tank piping — by then leaking slowly through multiple fittings — was replaced next
- The right-side boiler was replaced last, once the new left-side unit could carry the full load
The full project ran from January to June 2023 and cost approximately $161,800.
The Results
Since the replacement, the property’s boiler-related repair costs have settled to roughly $8,600 a year — down from an average of about $19,600 a year during the patch-repair era, and without the kind of major heat-exchanger failure that was building toward a real crisis. It isn’t zero; new equipment still needs routine maintenance and the occasional repair, including one exterior distribution line that needed a section replaced after an old repair coupling finally gave out. But the property has gone from managing an aging, failing system one emergency call at a time to running a planned maintenance schedule on equipment it fully understands.
The lesson generalizes well beyond boilers: patch repairs on shared, critical infrastructure can look cheaper year to year, but they add up — and by the time a technician tells you a failure is “only a matter of time,” you’re usually already paying more to delay the fix than the fix itself would have cost.
