Proactive AC Replacement
A proactive cooling replacement program at a large senior living campus in Glendale, AZ
The Problem
Every resident room on this multi-building senior living campus is cooled by its own individual split system. In a facility like this, air conditioning isn’t a comfort feature — it’s a safety system. In Phoenix-area summers, a failed AC unit in a room housing an elderly or medically vulnerable resident can turn into a health emergency within hours.
For years, these systems were replaced the way most aging equipment gets replaced: reactively. A unit would stop cooling, staff would put in a service call, and a technician would come out to repair or replace it. That approach works, but it means the property is always one step behind — reacting to a resident already without air conditioning rather than getting ahead of the failure.

The Solution
Starting in 2023, the property shifted to a proactive, ongoing replacement program. Rather than waiting for each unit to fail, we’ve been systematically identifying and swapping out aging 1.5-ton systems across the campus’s residential buildings — sometimes multiple units in a single week during the run-up to summer.
The scale of the shift shows in the numbers: of the 141 units replaced since the program began, roughly 4 out of 5 were swapped out with no no-cool complaint on record for that specific unit beforehand. These weren’t emergency calls — they were planned replacements of equipment identified as nearing the end of its useful life, done on our schedule instead of the unit’s.
The Results
Beyond the safety benefit of getting ahead of failures, the scale of this program is significant on its own. Since 2023, the property has invested roughly $940,000 across 141 separate replacement jobs — some swapping a single room’s system, others covering a full section of a building in one visit. A small number of larger common-area systems (library, activity room) have been replaced as part of the same effort.
That’s a significant capital commitment, but it’s being spent on the property’s own terms: scheduled and budgeted, rather than absorbed as a string of unplanned emergencies scattered across the calendar — each one a resident temporarily without cooling in the Arizona heat.
This kind of proactive lifecycle replacement is exactly what we recommend for any property where equipment failure isn’t just an inconvenience — it’s a resident safety issue. Waiting for a unit to die costs more in the long run, and for a vulnerable population, it costs more than money.
The Real Cost of Waiting
It’s tempting to assume the reactive approach is cheaper — a repair call is a lot less than a full replacement, after all. But those calls add up. Over the same period covered here, the property logged over 130 separate no-cool service calls, totaling more than $35,000 in repair costs alone. Some of those units were repaired more than once before ultimately needing the full system replacement anyway — meaning that spend didn’t prevent the eventual capital cost, it just delayed it while adding repair bills on top.
Dollars are only part of the risk. The bigger issue is timing you can’t control: when a unit fails on a 110-degree day, so does everyone else’s, and HVAC companies across the Valley get slammed at once. A property relying on reactive repairs is competing for the same limited crews and lead times as every other emergency call that week — with a resident sitting without cooling in the meantime. A replacement plan set on your own schedule removes that risk entirely.
The best window to run a project like this isn’t the middle of summer — it’s the months before it. Fall and winter are the off-season for HVAC replacement work, which means more crew availability, more flexibility to schedule multi-unit batch swaps, and no pressure to rush an install while a resident is already without air conditioning.
